Capital equipment projects often lose time between purchasing, supplier testing, site preparation, installation and production ramp-up. A practical project plan should show dependencies and explicit decision gates, not just a target startup date.
Build the project around decision gates
- Requirements freeze: approve specifications, performance targets, budget and ownership.
- Supplier design review: resolve interfaces, utilities, safety and long-lead items.
- FAT readiness: approve test scripts, acceptance criteria and witness responsibilities.
- Shipment release: disposition critical FAT findings and confirm logistics.
- Site readiness: complete infrastructure, permits, access and installation resources.
- SAT and commissioning: verify installed functionality and site performance.
- Production handover: close critical actions, train operators and verify sustainment readiness.
Track risks before they become delays
For each milestone, capture the accountable owner, planned and actual dates, prerequisites, evidence required and open risks. Escalate acceptance gaps before shipment or production handover.
